Managing Group Meetings
MANAGING SMALL MEETINGS: Keep the size of the meeting as small as possible. The larger the group, the more complicated communication becomes and the more garbled the purpose may get. For example, with a group of two, there are two communication channels, add a third person and six channels have been created. With each additional person, the number of communication channels increases exponentially. When selecting participants for the meeting, consider the following criteria: -- expertise in the topics -- contribution to the discussion -- pre-existing personal conflicts -need for new information. MANAGING MEETINGS: Select a time to meet when participants are most likely to be punctual and attentive. The most productive time is generally early morning, after employees have had a chance to drink their morning coffee. The least productive time is usually right after lunch or towards the end of the day when other work remains unfinished. MANAGING MEETINGS--LENGTH: Set a specific time limit on meetings, ideally a maximum of 1 ˝ hours. Get into the habit of starting the meeting on time, regardless of attendance. If you wait for late comers, you penalize present attendees, and encourage tardiness. Adjourn the meeting at the appointed time, even if all items on the agenda have not been completed. Leading an organization can be challenging, even when times are good. When times are troubled, it is even more important for leaders to come to the forefront and provide direction and inspiration. We face challenging times today with a weakened economy, layoffs, and intense scrutiny of a mistrustful public sector. As leaders, now is the time to stand up for our beliefs.
I subscribe to a value based leadership theory that has as much if not more relevance in our troubled times today than it has in the past. Leadership is about hope, vision, inspiration, communication, and trust. As a leader, you have the opportunity to provide vision and hope to those around. You have the opportunity to instill belief and restore trust to those who look up to you. And you have the opportunity to build a bond with those around you that is forged under difficult circumstances and tempered with the steel of your own personal values and beliefs. I believe that this is true regardless of what level of leader you are. Whether you are a first line manager, or a CEO your people are looking up to you for direction and inspiration. And they are looking to you to provide them hope.
Is that a tall order for a leader at any level?
Yes. But this is what separates the true leaders from those people who are leaders only by title.
I believe that Joe Batten is right when he states that the first task of the leader is to keep hope alive. I believe that the second task of a leader is to communicate that hope and vision to their employees and their superiors in a way that builds trust and respect. With a strong foundation of values, a leader can inspire their people to achieve great things, produce fantastic results, and succeed while others around them fail. Without a values based foundation a "leader" may produce short term results but will fail the test of time as employees, without any basis for trust and respect will look for any opportunity to better themselves and remove themselves from the realm of a valueless based leader.

Why is it that we hear about so many oppressive work environments, where the bosses belittle their employees, use the whip to produce results, and then discard anyone who questions their orders? When I read or hear about "leaders" telling their employees that they "are lucky to have jobs at all", I cringe. For in reality, those are not leaders. Those are just the caretakers of companies that do not truly value their most precious asset .... the employees. These "leaders" violate the principles of value-based leadership and will soon discover that their lack of true leadership, their lack of vision and hope, will result in their being abandoned when things improve.

Employees are the backbone of any organization. They, not you, make things work. They, not you, find creative solutions to complex problems. And they, not you, ultimately hold the key to your own personal success. For ultimately you are judged by your ability to develop, lead, and maintain strong teams that put the goals of the company ahead of their personal goals. And that only happens to employees who are inspired by, and trust in their leader.
If you want to know if you are truly a leader or not, look around at your team. Do they follow you because they want to? Because they are inspired by you? Because they believe in you? Or do they follow you because they have to. It is time to take a long, hard look in the mirror. Are you providing hope and inspiration to those around you? If not, when will you start.

Coaching Champions at Work
I saw Brian Kerr (the Irish national football coach) on television not so long ago and it reminded me of a platform I shared with him at a Banking Institute seminar in Dublin. Whilst I was waiting for my turn I listened to Brian and experienced two emotions ? admiration and jealousy. Firstly I admired what Brian had already achieved at under 21 level and the passion with which he expressed his love of the game. Secondly I was jealous at the way in which coaching in the sports world is readily accepted whilst coaching in the business world runs the risk of becoming yet another fad. In sports there is an unconditional acceptance that the coach is key to unlocking potential, in business coaching is seen as merely another name for training, and training as we know is for trainers to conduct, whilst management is on a different plane and status level altogether. In sports it is unusual for coaches not to be involved in training, indeed training is often an outcome of a coaching session. In business, managers at all levels appear keen to divorce themselves from the training function.
Compensation and Six Sigma Black Belts
One of the more ambiguous elements of a Six Sigma project is the level and type of compensation the organization should give to its Six Sigma leaders and team members. On the one hand, setting compensation is not an integral part of any stage of a Six Sigma project; on the other hand, compensation is an important instrument to build loyalty and a sense of accomplishment that is a crucial element to the organization's Six Sigma success. While there are no hard and fast rules for compensation for Six Sigma leaders and team members, there are some good ways to think about how to productively provide compensation to your people.
Black Belts are the key change agents for the Six Sigma process. They have an important role and should be compensated accordingly. If your organization is large enough to have people dedicated full-time to leading Six Sigma projects, their base pay should be in the top of your organization's range for their level of management. If your organization is asking a manager to also devote part of his or her time to leading a Six Sigma project, you need to find some way to compensate them for their extra efforts. In addition to base pay, you can find creative ways for recognition for completed projects. Black Belts should receive some special and public recognition for their efforts, whether it is dinners, award ceremonies, plaques, etc. Whatever fits best with your organizational culture. Such recognitions should not be strictly limited to Black Belts either, as acknowledging the achievements of all who participated in and benefit from the Six Sigma project should receive some sort of recognition to boost morale.
Monetary bonuses are another way to compensate people for successful Six Sigma projects. Since Six Sigma projects are about helping the organization make more money it makes sense to share some of the cost savings from Six Sigma projects with the Six Sigma team. Develop a structured, team-based process improvement bonus system that will appropriately benefit each worker in the organization. As measurable and lasting improvements are made to processes, it is appropriate to share a part of the financial gains with employees. Just be sure there is a formal performance appraisal system that will identify what is to be accomplished, what success looks and feels like, and how an employee will be compensated, and that this is fully communicated to everyone. Such an organizational goal-sharing program will effectively support Six Sigma efforts. Being able to link compensation to Six Sigma implementation is much easier in a small company compared to a larger company.
Bonuses can also be paid to Black Belts, but with differences due to their unique status. Instead of paying bonuses to Black Belts as a share of actual process improvement, pay them bonuses related to specific project goals. There is a danger in directly tying their bonus with a share of the actual improvements as they may be motivated to inflate or misconstrue actual gains. That still leaves you with many concrete project milestones that can be the basis for their compensation.
